Active client · Four custom agents installed across BDR, TPA, estimating, and ops

You don’t need another platform. You need agents trained on your jobs, wired into the tools your team already uses. Built by an operator-engineer, owned by you, audit-ready for diligence.

The bottleneck

What was actually leaking

Every AI vendor wants you to rip and replace

They sell a platform with a restoration sticker. The demo looks great. The migration takes nine months, the team hates it, and the agent still hallucinates on a real Cat 3 file. You’re paying for someone else’s roadmap.

Your regional manager is the bottleneck on every scope

Six PMs producing inconsistent narratives. Eight to ten hours a week of one person rewriting before submission. The work scales linearly with volume, meaning your ops leader can’t take a vacation, and you can’t open a fifth market.

You’re operating a stack that doesn’t talk to itself

DASH, CompanyCam, Xactimate, QuickBooks, your PSA, Encircle, Albi. Each one has its own truth. Reporting is a part-time analyst pulling CSVs at midnight. The numbers a buyer wants to see are nowhere clean.

If you sold tomorrow, the AI walks out the door

Vendor accounts, vendor data, vendor lock-in. The acquirer’s diligence team asks who owns the model, the corpus, the integration code, and the answer is “the SaaS company.” That’s a deduction off the multiple.

Find · what we diagnosed

  • Generic-AI vendors pitching platforms that replace your tools
  • Regional manager spending 8–10 hrs/week reviewing scope narratives
  • Reporting cobbled from CSVs by a part-time analyst
  • No audit log of who/what touched a file
  • Six PMs writing six different supplement formats
  • Models you don’t own; data corpus you can’t take with you

Fit · what we installed

  • Custom AI agents, AR, Scheduler, Sentinel, Frontdesk, BI Console, Briefer
  • Stack-native integration, CompanyCam, Encircle, Xactimate, PSA, DASH, albi, QuickBooks
  • Training on YOUR jobs, not a generic LLM, not a wrapper
  • Operator-in-the-loop on every agent output until shop accuracy hits 90%+
  • Audit log per agent, per file, per touch, built for buyer due diligence

Mid-Atlantic restoration operator running heavy TPA volume across multiple markets. The existing stack was mature, DASH, CompanyCam, and Xactimate already humming, but the highest-leverage owner-time leaks were happening in the seams between systems, not inside any one tool. We installed four custom agents on top of the existing stack with no rip-and-replace. The BDR marketing follow-up agent runs the post-introduction cadence on commercial accounts and property managers so leads don't go cold while the sales team is on the road. The TPA SLA checkpoint agent watches every active file against Contractor Connection and Alacrity SLA windows and drafts the correction email the moment a checkpoint slips, before the program scorecard takes the hit. The Xactimate photo-and-PDF-to-ESX agent ingests CompanyCam photos and Xactimate PDFs and outputs a working ESX in seconds, what used to take an estimator most of an afternoon. Round it out with a supplement narrative agent drafting IICRC-referenced docs against the desk-adjuster photo protocol. Every agent lives inside the workflow the team already uses. The owner stopped being the SLA enforcer, the BDR follow-up chase, and the supplement-narrative-of-last-resort all at once.

Cohort numbers are averages across shops we’ve worked with. Single-shop numbers are one engagement and labeled that way in the stats above. Anonymized at the operator’s request — the numbers are not.

The tool inside the engagement

The estimating engine behind this work — trained on 200 real projects and 20,537 field photos — is R360 Scope. We install it inside the engagement and tune it on the shop’s own approved scopes. It’s also available standalone, separately priced.

I’d been pitched 'AI for restoration’ by four vendors and they all wanted to sell me a platform that replaced tools we already use. Matt asked what we had, learned our stack, and shipped something that lives inside our existing workflow. That’s the only version of this that was ever going to work for us.
